- 阶段 1 计划确定项目:立项、组队、定目标,用 APQP 本身;
- 阶段 2 产品设计开发:图纸定型前管设计风险,用 DFMEA + DVP&R;
- 阶段 3 过程设计开发:产线定型前管工艺风险,用 PFMEA + 控制计划;
- 阶段 4 产品和过程确认:试产拿证据、客户批准,用 MSA + SPC + PPAP;
- 第 1 招 MSA 开路:测量系统不过关,后面的数据都是假的。GR&R 不合格,先修量检具;
- 第 2 招 SPC 出证据:MSA 合格了再做,控制图看过程稳不稳,算 Ppk 看能力够不够;

APQP, FMEA, control plan, MSA, SPC, PPAP — many plants treat the six core tools of the automotive industry as six independent subjects, study them one by one, and still cannot use them afterwards. The problem is not a lack of study: the tools are chained together on one line, each appearing at a specific milestone, doing its job and handing the result to the next. That line is APQP.
▌ APQP Is the Master Schedule: It Produces No Data, Only Milestones
APQP divides an automotive project into five phases; it answers one question: at which milestone, what must be delivered. The other five tools all hang on this timeline.
- Phase 1, plan and define the project: kick-off, team building, target setting — APQP itself;
- Phase 2, product design and development: contain design risk before drawing freeze — DFMEA + DVP&R;
- Phase 3, process design and development: contain process risk before the line is fixed — PFMEA + control plan;
- Phase 4, product and process validation: pilot-run evidence and customer approval — MSA + SPC + PPAP;
- Phase 5, feedback, assessment and corrective action: ongoing monitoring after SOP — SPC monitoring + control plan updates.
▌ DFMEA Before Drawing Freeze, PFMEA Before the Line Is Fixed
In the design phase, before the drawing is frozen, use DFMEA: find the failures of the design itself and fix them while change is cheap — after freeze the cost multiplies tenfold. Four common analysis objects: functional failure (the part does not work once installed), interface failure (the tolerance chain breaks and the part will not fit), durability failure (material strength cannot survive the service life) and assembly failure (installed backwards, a part missed, broken at the first press); run DVP&R in parallel to schedule the verification tests and prove the design works.
In the process-design phase the process is set but pilot production has not started, so two tools take over in relay: PFMEA finds the risks first — where can parts be mis-assembled? Where can something be missed? Where can the product be damaged? Where can a parameter drift without anyone noticing? For high-risk items, change the process or add poka-yoke; the control plan then sets the controls, turning the PFMEA risks and countermeasures into a table — which operation, which characteristic, how to measure, how to control, and the reaction plan for when control is lost. A control plan without PFMEA behind it is copied; one with PFMEA behind it is earned.
▌ Three Moves at Pilot Run: MSA, SPC, PPAP — In That Order
Three tools appear on the pilot-run floor in a fixed order — reverse the order and all the work is wasted.
- Move 1, MSA goes first: if the measurement system is not up to standard, every number afterwards is fake. If GR&R fails, fix the gauges before talking about anything else;
- Move 2, SPC delivers the evidence: done only after MSA passes — control charts to see whether the process is stable, Ppk to see whether capability is sufficient;
- Move 3, PPAP hands in the homework: design records, FMEA, control plan, MSA reports and capability studies packaged and submitted for customer approval.
After SOP, SPC keeps monitoring the key characteristics and the control plan rolls forward; when the customer comes to audit, the PPAP file is the complete evidence chain — and every page of it comes from an earlier milestone.
▌ One Chain to Remember All Six Tools
Each tool has one line of its own: APQP schedules, FMEA finds risks, the control plan fixes the method, MSA validates the data, SPC watches the process, PPAP delivers the evidence. Compressed into a single chain: find risks → set controls → validate data → watch the process → deliver evidence. We have seen plants where the chain breaks in three places — and tools without sequence and cooperation are just a pile of forms: the FMEA was back-filled only when the customer pushed for PPAP, the control plan was copied neatly from a template, and Ppk was calculated on pilot data with no MSA behind it.
One line to remember: the six tools are not six courses — they are six posts along one APQP line, each delivering its own work and passing it to the next post.
